…e first text on screen Nothing measured what users see while we cut AutoPilot reply latency. Every send that starts a turn is now reported as a "copilot reply" Sentry transaction, started at the send and ended at the first answer text on screen, with first_output_ms (first reasoning, tool card or text) and first_text_ms beside the backend's copilot.turn transactions. - One measurement for both stream clients: useReplyTiming wraps the stream's sendMessage and reads the messages useCopilotPage renders, counting only what shows after the message just sent (getVisiblePartKind, split out of hasVisibleAssistantContent). - Outcomes: answered; no_text when the turn ends without answer text; abandoned on an error, a stop or a chat switch. A send that never shows (suppressed, or refused back into the composer) records nothing, nor does a follow-up queued behind a running turn or an expert kickoff. - A new chat's start rides the pending-first-send slot across the session-creation remount, in memory only: a send restored after a full navigation is dispatched untimed rather than mistimed. - An ended turn gets a short grace before it counts, because the stream runtime reveals its last text a tick after the turn finishes. - Sentry is called off the render path and inside a try, so a reply is never delayed or broken by the timing. Folded narration is counted as visible answer text
Medium Severity
When a buffered reply contains a tool call, short narration, and two more tool calls before the final answer, buildChainSegments folds the narration into the tool chain and ToolChain shows only its last two rows while streaming. The narration is therefore not visible, but this scan counts its raw text part and immediately finishes the timing as answered. This can occur on the runtime client when text and subsequent tools arrive before the next reveal tick, causing first_text_ms to exclude the remaining wait for the actual answer. Derive the text milestone from the rendered segments/visibility rather than every non-empty text part, and cover folded narration in the timing tests.

Queued turns are finalized before they begin executing
Medium Severity
The existing isLocalStreamSettled predicate does not account for a turn queued at the user's concurrent-running cap. The backend persists that new prompt and returns an empty stream; the runtime then polls for execution while its phase remains idle (explicitly covered by turnRuntime.test.ts). Consequently this hook receives status: ready and isSettled: true, and markReturned lets advanceReply finalize no_text after 250 ms. When capacity becomes available and the answer appears, tracking is already gone. Pass the pending/queued-turn state into the timing lifecycle and keep tracking until that accepted turn actually ends, rather than treating its closed admission stream as completion.

Bug: Starting a new reply during the settle grace window causes abandonReply to overwrite an existing "no_text" outcome with "abandoned".
Severity: LOW
Suggested Fix
In abandonReply, check if tracking.ending already has an outcome recorded (such as "no_text"). If so, preserve that outcome when calling finish instead of hardcoding "abandoned".

Potential issue: When a new reply begins via `begin`, any active tracking is cancelled
by calling `abandonReply`. If the previous reply already ended with no text, its status
is held in `ending = {at, outcome: "no_text"}` during the `SETTLE_GRACE_MS` (250 ms)
window while `record` is still `null`. Calling `abandonReply` forces the outcome to
`"abandoned"` by executing `finish(tracking, now, "abandoned", null)`, overriding the
already determined `"no_text"` outcome.

Re-identify an accepted AI SDK send after hydration replaces its ID.
useHydrateOnStreamEnd can replace an ordinary optimistic user message with its database-backed message. If the assistant answer is present only in that hydrated view, advanceReply enters the sentIndex === -1 && tracking.sentId branch before scanReply. It can drop the timing or finish it before the grace period ends. Fall back to the first new user message after priorIds; keep the existing drop behavior when no replacement exists, which preserves refused sends.

Stop scanning at the next chronological user turn.
scanReply can attribute text from a queued follow-up to the tracked turn during the 250 ms no-text grace period. Use the chronological split sequence from splitMessagesAtDrainHints, or add an equivalent local boundary that preserves the assistant segment before the follow-up. A simple first-user break over the raw messages array is unsafe because the original assistant output can share that array entry with the follow-up boundary.
This is a narrow timing-attribution error. It can misreport firstTextMs and the answered outcome for queued follow-ups, but it does not change chat behavior. The correction is low effort and reduces incorrect telemetry on a supported overlapping-send path.

the next user turn while retaining assistant output before the follow-up
boundary; do not stop on the first user found in the raw messages array, since
that entry may also contain the tracked turn’s assistant output.

autogpt_platform/frontend/src/app/(platform)/copilot/helpers/replyTiming.ts:201Add a unit case for the text error-marker abandoned branch — scanReply sets hasErrorMarker when a text part parses as error while view.status stays non-error, but the integration abandoned cases all go through status error/500/429, so a regression deleting the hasErrorMarker term would still pass.
Suggestion: Add one unit case in replyTiming.test.ts exercising an error marker emitted as a text part with non-error status.

autogpt_platform/frontend/src/app/(platform)/copilot/useReplyTiming.ts:87checkReply effect has no dependency array — useEffect(checkReply) runs on every render; cost is O(1) when idle and bounded to the reply tail during the active window, so not a material defect.
Suggestion: Leave as-is; revisit only if copilot streaming render frequency becomes a measured hotspot.

Behavior-neutral, frontend-only Sentry instrumentation timing each AutoPilot reply from send to first on-screen text. Reporting is failure-isolated off the render path, carries no PII, and is thoroughly tested across both stream clients; no reachable defect was introduced. CI is still pending on the head commit.

autogpt_platform/frontend/src/app/(platform)/copilot/useReplyTiming.ts:40Clear pending timers on unmount for tidiness — setTimeout calls for recordReplySpan, recheck, and the deferred abandon are not cleared on unmount. Benign because update() no-ops once trackingRef is null and recordReplySpan is side-effect-only, so timers that fire post-unmount do nothing.
Suggestion: Optionally track and clear these timers in the unmount cleanup; not required for correctness. - 🔵
autogpt_platform/frontend/src/app/(platform)/copilot/helpers/replyTiming.ts:189Document or handle paused-only turns in scanReply — scanReply relies on getVisiblePartKind, which returns null for TURN_PAUSED_PART_TYPE, so a turn rendering only a Paused card reports no first_output even though hasVisibleAssistantContent counts it as visible. Accepted sampling blind spot, not a regression.
Suggestion: If paused-only turns should be timed, account for TURN_PAUSED in scanReply; otherwise note it as an accepted limitation.

autogpt_platform/frontend/src/app/(platform)/copilot/__tests__/reply-timing.test.tsx:1Add a test driving isExpert: true — The copilot.reply.expert attribute is only asserted false. The mechanism is symmetric with new_chat (tested as true), so regression risk is low.
Suggestion: Optionally add a one-line case asserting expert: true propagates.

Why / What / How
Why: AutoPilot's headline latency metric is the time from the user's send to the first answer text on screen, split by new chat vs follow-up and by whether the turn answers first or runs a tool first. Nick agreed it on 2026-10-15. The backend can time a reply from the moment the server receives the message (#15533), but nothing measures what the user sees. That leaves out:
This is part of the AutoPilot response-latency work (#15451, #15467, #15469, #15471, #15472, #15476, #15486, #15492, #15533, #15534, #15536). It changes no behaviour, only what the browser reports.
What: each message the user sends that starts a turn is reported as one Sentry transaction,
copilot reply(opcopilot.reply). It runs from the send to the first answer text on screen, or to where the turn ended without one. The browser already traces every page view (tracesSampleRate: 1), so these sit in the same traces as the backend'scopilot.turntransactions.Attributes:
copilot.reply.first_output_ms: from the send to the first visible output (non-empty reasoning, a tool card, or text);copilot.reply.first_output_kind:text,reasoningortool;copilot.reply.first_text_ms: from the send to the first answer text;copilot.reply.outcome:answered: text shown;no_text: the turn ended without text, e.g. tool-only;abandoned: an error, a stop, or a switch to another chat;copilot.reply.new_chat,copilot.reply.expert;copilot.reply.stream_client:ai-sdkorstream-runtime.What isn't timed:
performance.now()restarted.How:
useCopilotPage.onSendtakes the time once it has decided the message starts a turn.useSendMessageto the actual dispatch. For a new chat it rides the pending-first-send slot across the host's remount, in memory only.useReplyTimingwraps the stream'ssendMessage. After every render it looks at what the page shows after the message just sent. That'sdisplayMessages, the same list both stream clients render, so both are timed the same way.helpers/replyTiming.ts. "Visible" is the existinghasVisibleAssistantContentrule; a sibling, getVisiblePartKind, also reports which kind came first.helpers/replyTimingSpan.ts, off the render path, inside atry. A sample is never worth a broken chat. The stream runtime reveals its last text about one tick after its turn ends. So a turn seen ending without text gets 250 ms before it counts as
no_text, and the span still ends when the turn did.Changes 🏗️
All paths are under
autogpt_platform/frontend/src/app/(platform)/copilot/.helpers/replyTiming.ts,helpers/replyTimingSpan.ts,useReplyTiming.ts(new): the timing.useCopilotPage.ts: starts the timing and wires the hook.useSendMessage.ts,copilotStreamStore.ts: carry the start to the dispatch.helpers.ts:getVisiblePartKind, split out ofhasVisibleAssistantContent, which behaves as before.__tests__/reply-timing.test.tsx(new, 28, both stream clients);helpers/__tests__/replyTiming.test.ts(new, 6);__tests__/useSendMessage.test.tsx,__tests__/copilotStreamStore.test.ts;No configuration changes.
End-to-end coverage
What has to hold is that every send that starts a turn is timed to the first text the user sees, on both stream clients.
reply-timing.test.tsxdrives real sends and streamed replies through the chat page, withdescribe.eachover both clients and@sentry/nextjsmocked to capture the transactions. It covers:no_text);Streams are held before a chosen chunk, so each test checks that nothing is recorded early.
